How to read the framework
A maturity framework built around evidence, not attention
The AI Reality Curve does not measure popularity or media excitement. It measures the relationship between what an AI technology can demonstrably do and the value institutions can reliably realise from it under real operating conditions.
A technology may therefore be technically powerful yet remain early on the curve if reliability, adoption, economics, infrastructure or governance are not mature enough for repeatable institutional deployment.
Reality Gap
Technical Capability − Proven Institutional Value
The larger the gap, the further technical performance has moved ahead of demonstrated institutional value. A narrowing gap indicates that operating practice, economics and governance are catching up with capability.
SignalEarly evidence of a potentially consequential AI capability, with limited operational proof.
Capability BreakoutMeasured technical advances accelerate faster than institutional adoption or operating evidence.
Reality GapCapability is meaningful, but reliability, economics, governance or scalable adoption materially lag behind.
Operational LearningProduction experiments clarify where the technology works, where it fails and how it must be governed.
Economic ProofRepeatable evidence of productivity, revenue, quality, risk or cost improvement emerges in bounded use cases.
Institutional ScaleInfrastructure, controls, procurement and operating patterns support broad organisational deployment.
UtilityThe capability becomes normal infrastructure: widely understood, operationally dependable and embedded in products or workflows.

What determines a placement
Methodology v1.0
A proprietary AI maturity methodology that measures the distance between demonstrated technical capability and proven institutional value.
Technical capabilityWhat the technology can demonstrably accomplish, including quality, reasoning, autonomy, multimodality and task performance.
Reliability & trustConsistency, safety, security, factual reliability, control, resilience and suitability for consequential use.
Enterprise adoptionDepth of production use, repeatability across organisations, workflow integration and organisational dependence.
Economic evidenceMeasured productivity, revenue, cost, quality or risk outcomes and the repeatability of those economics.
Infrastructure readinessAvailability of compute, integration patterns, tooling, observability, data architecture and operational support.
Governance readinessControls, accountability, auditability, policy, regulatory clarity and institutional ability to govern deployment.
Reality ScoreA weighted synthesis of the six dimensions. It expresses overall institutional readiness, not technical performance alone.
Horizontal stageThe maturity stage reflects the complete evidence profile and analyst judgement within the methodology—not a single score threshold in isolation.
MomentumMeasures movement between assessment periods. It shows whether institutional maturity is accelerating, advancing, stable or contracting.
Executive postureTranslates the evidence into an action orientation: Observe, Experiment, Selectively Deploy, Scale or Standardise.
Each edition applies the same methodology within a different operating context. The same technology can therefore occupy different positions globally, in Africa, or within healthcare, financial services, government and other domains.
